Hire an SDR, use an AI SDR, or build your own outbound system?
Hire an SDR when you have enough volume to keep one busy full time. Use an agency or an AI SDR tool when you want meetings fast and can live with generic messaging. Build your own system when you want the research and the voice to be yours for years. This comparison is for small agencies.

When is hiring an SDR the better choice?
Hiring an SDR is the better choice when there’s enough work to fill 40 hours a week and someone who’ll actually train them. I was an SDR for my first year and a half in B2B insurance, and I’ve hired and worked alongside them since. The honest truth, about them and about me: half the time we didn’t know what we were doing. We were told to set appointments and not to sell the product. Sell time on the calendar. God forbid anybody asked what the product was, at which point we promptly vomited all over them. A good SDR is worth the salary. Getting one to good takes training most small agencies don’t have time to give.
When is a cold email agency the better choice?
A cold email agency is the better choice when email is the only channel you want and you’d rather rent it than build it. I’ve never hired one, and the reason is simple. Cold email is one channel in a go-to-market strategy and one tool in a go-to-market system. The list, the signals, the calls, and the follow-up still have to live somewhere, and when you stop paying the agency, the channel stops with it.
When is an AI SDR tool the better choice?
An AI SDR is the better choice when you already know exactly who you sell to and someone will keep its instructions current. I built my own AI SDR team: one agent to scout companies, one to find signals, one to qualify, one to write, and one to check the work.
The first failure was mine. It pulled in tens of thousands of what I thought were ideal leads, but the industry codes I filtered on couldn’t tell a real buyer from a lookalike. Once I fixed the list, the team was phenomenal at following instructions: qualifying, finding signals, writing, and checking the writing.
The bad news is they were really good at it. When I tweaked the copywriter’s instructions, I forgot to tweak the quality checker’s. It failed everything. The human was the bottleneck.
When is doing it yourself the better choice?
Doing it yourself is the better choice when the list is short. If you’ve got 20 prospects, ChatGPT and a sending tool like Instantly will do it. If you’ve got 2,000, the research has to run without you, and that’s where DIY stops.
When is a built system the better choice?
A built system is the better choice when you plan to run outbound for years and want to own it. The research, the voice rules, and the reply handling get built once around how you sell, and every campaign after that gets cheaper. I built one for my own outbound: 15 mailboxes, about 11,000 organizations, with every reply landing in my CRM with a drafted response.
